The rules, hooks, skills, and agents you encoded last quarter are already drifting. Not because you built them wrong. Because the AI didn't stop moving after you shipped the configuration.
The teams that pull ahead over time are not the ones who built the best initial setup. They're the ones who built the loop.
Parts 1 and 2 of this series covered the foundation work ... documenting your engineering standards in markdown, then decomposing them into rules, hooks, skills, and agents the AI tool can actually operate from. If you did that work, the junk drawer problem got better. The six different service methods, the four error-handling approaches, the three state management patterns all running simultaneously ... that inconsistency dropped. The AI started generating code that looked like it came from your team.
But the improvement isn't uniform, and it doesn't stay that way on its own.
The setup goes dark at the edges. New modules where nobody wrote a rule yet. Patterns the team adopted after the configuration was built. A skill still generating from a template the team moved past. The guardrails are still there. They're just not tracking the team anymore.
That's the gap. The setup was built for the codebase as it existed when you wrote it. The codebase kept evolving. The AI kept shipping new versions. And the configuration sat still.
What the Setup Is Already Telling You
You don't need a new process to run the feedback loop. The signal is already there in three places.
Code review comments
If the same correction appears in review more than twice in a sprint, your encoding missed it. The standard exists in the markdown. It hasn't made it into the tool's operating context. Every repeated review comment is a rule waiting to be written. This is the highest-leverage signal because it's already in your normal workflow ... you're just not reading it as configuration feedback yet.
Engineer overrides
Every time an AI suggestion gets changed before the code hits review, that's a data point. Most teams let those disappear into individual decisions. If multiple engineers are overriding the same type of suggestion, the rule or hook that should have caught it either doesn't exist or isn't scoped correctly. The override is the gap made visible.
The edges of the codebase
The junk drawer doesn't come back everywhere at once. It comes back at the edges ... the new module where nobody wrote a rule, the new pattern the team adopted after the setup was built, the area of the system that was out of scope when you did the original decomposition. Watch where new inconsistency appears. That's where the configuration ran out.
How to Run the loop
Monthly
Pull your last sprint of code review comments and run one question against your current configuration. Which of these should the rules, hooks, or skills have caught before they hit review? That list is your update queue. Work through it one item at a time. Not all at once. One rule, one sprint. The habit matters more than the volume.
Quarterly
When a major model update ships, sit with the rules and hooks and ask three things. Which ones are now redundant. Which ones are now possible that weren't before. Which ones are fighting against how the new model works. A new model ships with changed behavior. That's a trigger, not just a feature announcement. Audit whether the constraints you built for the last version still make sense. Some will. Some will be working against you now.
On demand
When an engineer says they're fighting the AI on something, stop and ask why. That complaint is a diagnostic. Usually it means a rule is too broad, a hook is firing in the wrong context, or a skill is generating from a pattern the team abandoned. An engineer fighting the tool is a signal the setup hasn't kept up with how the team works now.
The cadence doesn't have to be formal. The audit's "This Week" actions are the right model for how to think about it. One question. One update. This sprint. The compounding happens through repetition, not through quarterly all-hands reviews of the configuration file.
Why This is the Moat
Every team that follows this series can document standards and encode them. The gap opens in what happens next.
Teams that treat the configuration as finished find the inconsistency creeping back. The junk drawer returns at the edges. The AI generates code that looked aligned three months ago and doesn't anymore. The guardrails are still there. They're just not tracking the team.
Teams that run the loop own something different. Their setup reflects how the team works right now, not how they worked when they shipped the initial configuration. Their repeated review comments became rules. Their engineer overrides became hooks. Every model release became a reason to get sharper.
The loop is what turns the setup into your team's algorithm. Not borrowed standards. Not default training data. Yours. Every sprint it gets a little more specific to how your team builds. Every model update you close the gap instead of letting it widen. That's the compound effect. And it's not available to a team that ran the setup once and called it done.
The initial setup is the foundation. The loop is the moat.
